The Company
Sukut Construction is one of California's largest heavy civil general engineering contractors. For more than 50 years, the firm has taken on complex earthwork, grading, and infrastructure projects across residential, public, commercial, and industrial sites nationwide.
The Challenge
Sukut had no soft-skills training in place for its people. Over two years, reduced development and a strained culture had started to show. Managers had been promoted into their roles without the training to lead well. High performers had no clear path forward. HR leadership knew they needed something, but they wanted training that would actually change how people worked together, not another program that got forgotten by Monday.
- No Development in Place: There was no structured soft-skills or leadership training for managers, new managers, or individual contributors.
- Culture Under Pressure: Two years of reduced training had taken a toll on morale and how teams worked together.

The Solution
Sukut partnered with Bundle to deliver live, expert-led training built around real practice, not theory. The team started with a pilot to see the approach firsthand, then launched a full program to more than 60 learners across three groups: managers, new managers, and individual contributors. Each group followed a pathway built for their role, with one live session a month over 12 months. Participation ran all the way to the top, including Eddie Juarez, who joined Sukut as a project engineer in 2006 and became President during the program.
- Built for Each Role: Managers and new managers worked on skills like effective communication, team dynamics, emotional intelligence, and coaching. Individual contributors focused on communication, critical thinking, and conflict resolution.
- Practice With Real Feedback: Every session was led by an expert trainer, giving learners a chance to work through real scenarios and get feedback they could use right away.
- Low Lift for HR: Bundle handled onboarding, scheduling, and engagement, and shared utilization updates throughout, so the program ran well without adding to the HR team's workload.
The Results
The program landed with learners from the start, and the ratings stayed high across hundreds of sessions and every skill in the pathway.
- 4.9 / 5 Across the Board: Learners rated the program 4.9 for overall experience and engagement, with trainer effectiveness at 4.9 and relevance to their role at 4.8, and those scores held steady month after month.
- Consistent From Start to Finish: The marks stayed strong from the first communication sessions through coaching, difficult conversations, and change management, showing the program kept delivering as skills got harder.
- Applied at Work Right Away: In their own comments, learners kept returning to the same theme: working through real scenarios from their jobs and walking away with tools they could use the next day.
- A Stronger Culture: Learners pointed to real change in how the organization worked, including a better connection between the field and the office and a greater sense of support in their day-to-day work.
The Future
Sukut is already looking at what comes after the first year. With feedback holding strong, the conversation has shifted to continuation: shorter refresher pathways for returning learners and new pathways for the next group. The goal is simple. Keep building leaders people want to work for.
